The sleeve stuff seems a bit excessive IMO - if contemplating stuff not in classic Ryu depiction, I'd rather have color separation making a beard possible for him (hey, Gouken grew one...).
Template! This separation won't be done anytime soon, btw. I'm very slow when it comes to this stuff. The palette is also in the .sff for those who want to help.
There's actually another sclera shade that appears on several sprites, and another teeth shade as well. To speed up the process of color separation we can use the sprites that Ken and Ryu share. Remove Ken's head and overlay it over Ryu for mostly instant CS magic. We can also use POTS Ryu to do the same with 99% of all Ryu's head sprites for hair and eyes.
It had to be more than just his head; his eyes and teeth are different too. I also included a duplicate set that hasn't had the skin, hair, and whatnot removed for comparison's sake.

It's uh, not really a matter of headswaps? The separation is all by itself, all one has to do is adjust the palette so it matches the Ryu sprites/separation, and then just paste the separation over Ryu's sprites. Like you could use the magic wand tool in your image editor of choice, select the transparency color, invert the selection, and just paste that over Ryu.

My priority is the coding because the sprites can wait. Once the coding is at a decent stage it'll be easier to begin the community aspect. CSing will be a lot simpler.
I can help pasting the separation into some of Ryu's sprites as long as someone gives me the Ryu palette that includes the separation colors along with the rest of the colors from the sff, of course.
