Help with simple Editing

Hey there everyone

First of all, great site here, most of my doubts were already resolved around here today. But i do need an expecific help that i hope you guys wont mind sharing with me.

Me and my friends have an Online RPG group, for fun on the lazy days. Nothing much, i'm sure some of you know how it works. Since we'v been playing around for over 5 years, and i know mugen from before there was a Winmugen (although im always on/off about it) i was hoping to make a "gift" for my group (it's a fairly large people, over 20 regulars and a couple more ocasionals!)

I was thinking about making a "special" version of Mugen with characters that match our own In Game characters.

Let me make this clear, please. Im not on any team, nor am part of the active mugen scene. I have no intention whatsoever to steal anyone's work or make any sort of advertisement over this.

But since im also not that great or experienced coder, making 20+ custom characters with custom sprites from scratch is out of my league...

What  i wanted to do is to take already existing characters that are fair and balanced, that have builds, looks and moves that matches our RPG characters.

From there on, i wanted to edit the sprites little by little in order to reproduce our RPG characters. You see, even though i cant code, im fairly good on Photoshop and Photoimpact... so, this i can do.

Once again, i ask for you to notice that this wont be release to the public or posted on any website. The characters wont be distributed. It's a thing amongst friends, and i just aiming at doing something nice.

I already have over 200 characters (no repeats), Winmugen (latest), HiRes Win Mugen, some screenpacks, a bunch of WinMugen configuration tools, some tutorials, Fighter Factory, a bunch of tutorial and video tutorials OF Fighter Factory and so on you got the idea...

What i want to know before i dive in is this:

Is there anything else i need or should know? Is there a easy way to simply edit a character's sprite? I dont want to change their attacks, just their looks and Palletes. Is there a tutorial for this?

For instance, i want to work on Rock Howard. For him, i want to remove his jacket and change his hair. That sor of stuff, and nothing else.

If i can do this in a sutiable amount of time, i'll learn more to slowly customize Screenpacks, names, protraits, sounds and maybe even special attacks. But at first, i just want to change the character's looks.

So, can you guys help me out here?

tl;dr but
if you want to remove rock's jacket
then the only way is to painstakingly edit it out of all his sprites
no magic button or shortcut's there

best is to practice alot and you will become better at it thus it goes faster
Spoiler, click to toggle visibilty

that wont be a problem at all. i knew i would have to do each of his 100 and such sprites by hand

my project is already aiming at 20+ characters that i'll have to edit on some capacity one by one... it's cool.

But you see, what i want to know is that i want to get a character that's already done, change hsi look, and keep everything else. So i wont have to create that entire character from scratch, you know? That's what i want t know if it is possible and how.

I want to keep all the data, hit boxes, damage, speed, attacks, animations, voices, everything.. i just want to change the looks of the sprites (not just a pallete edit)

like what i said on my example with Rock Howard. i want to download a already existing Rock Howard, change it's looks and nothing else. Keep everything else.

well you can either use Fighter factory crappy image editor, or you can extract all the sprites from the sff, jot down the respective group number and image numbers, edit them then place them back exactly how you extracted them.

Ok, just so im sure i understood.

If i get a character that is done, extract all the sprites, edit then as i desire. Then, Re-assemble the sprites back in the exact same order on the SFF, the character will work fine and my changes will show up.

Is that right?

If so, is there a tutorial i could get for that or some expecific tool i should be using? Im not all too keen on how to go about extracking and regruping those sprites in and out of the SFF files...

i already have that, just didnt start fiddling with it yet... so, i guess that if Fighter Factory can extract, it can also put back together right?

Ok, i guess i'll give it a try them. Thanks a lot people.
